Release non-gplay GSF-free apks on Github
Why would you like to do it?
For people who don't have Google Play Services on their phone we have to depend on f-droid to get the correct version, but that is always so far behind in releases (currently 42 days behind) that it is a security liability.
How would you like to achieve it?
Please release GSF-free apks that you build for f-droid here on Github as well so that we can manually install it! Thank you!

probably not the response you're looking for but I don't think this is possible with our current process, the act of creating the release fdroid build happens at the point of uploading to fdroid.
however, it is possible to pull the latest debug signed builds from our build server https://buildkite.com/matrix-dot-org/element-android/builds?branch=develop (assemble fdroid -> artifacts)
as for the upload timings... we had an unfortunate stint where the google play releases were being rejected or stuck waiting for review, this was an issue for our process as we use the google beta channel as a stabilisation period, only releasing to fdroid when we promote the google play variant from beta to production

Just came here to second the original poster. FDroid hast so many issues... (see here for a nice write-up). If you ever somehow see the possibility to change your process to be able to offer the non-gplay GSF-free apk via GitHub you'd secure a special place in my FOSS heart :)
Also, is there a way to upload the gps-free version directly from github ? I use Obtainium for that.
Same here, would also want to be able to use Obtainium (which imo is a fantastic contribution to the android community)
